Start With the Commercial Questions, Not the Metrics
Before you decide what to measure, decide what questions you need to answer. Is the business growing its addressable audience? Is marketing contributing to pipeline at the right cost? Are customers retained long enough to be profitable? Are we building brand equity or eroding it?
The metrics follow from the questions. If you start with metrics, you’ll end up measuring what’s available rather than what’s important. I’ve seen this happen in every agency I’ve run. The data team builds a dashboard based on what the platforms export. The marketing team starts optimising toward that dashboard. The commercial questions never get answered because they were never asked.
Build in Productive Tension
A well-designed scorecard should occasionally produce uncomfortable conversations. Even well-designed scorecards fail in predictable ways. Understanding the failure modes helps you build something more durable.

The scorecard was supposed to be a proxy for business health. It becomes the goal. When that happens, you get the marketing equivalent of Goodhart’s Law: the measure ceases to be a good measure as soon as it becomes a target.
The second failure mode is reporting cadence misalignment. Some metrics need to be reviewed weekly. Others are only meaningful on a quarterly or annual basis. Putting brand awareness and weekly conversion rate on the same dashboard, reviewed at the same cadence, creates noise.
