What Are You Actually Trying to Find Out?
Before you design a single survey question or book a single customer interview, you need to be clear about what you are trying to learn. This sounds obvious. It is not practised nearly as often as it should be.
Customer needs research typically falls into one of three categories, and conflating them is a common source of muddy findings.
The first is jobs-to-be-done research: understanding what customers are fundamentally trying to accomplish, independent of your product or category. This is the most strategically valuable type and the hardest to do well. It requires you to think past your own product frame entirely.
The second is experience and satisfaction research: understanding how customers feel about their current experience with you or with the category. This is where most NPS surveys and customer satisfaction programmes live. It is useful, but it tends to surface symptoms rather than root causes.

Customer Interviews

The discipline here is in the questioning. Open questions, not leading ones. Long silences held rather than filled. A genuine willingness to follow the thread wherever it goes, even if it takes you somewhere uncomfortable. I have sat in on customer interviews where the interviewer spent the first ten minutes essentially explaining the product back to the customer. That is not research. That is a sales call with a recording device.

Behavioural data, whether from your analytics platform, session recording tools, or purchase history, tells you what people actually did. It does not tell you why. That is why it needs to sit alongside qualitative research rather than replace it.

Churn and Exit Research
This is the most underused method in most organisations. When I was running an agency and we lost a client, I made it a habit to conduct a proper exit conversation wherever the relationship allowed it. Not to win them back. To understand what we had missed.
The insights from those conversations were consistently more valuable than anything we got from client satisfaction surveys. Customers who have already decided to leave have no reason to soften their feedback. They will tell you things your current customers will not, because your current customers are managing the relationship.
If you do not have a systematic process for understanding why customers leave, you are missing the clearest signal available to you. Who You Talk to Matters as Much as What You Ask
Sample selection is where a lot of customer research quietly goes wrong. There is a natural tendency to talk to customers who are easy to reach, which usually means your most engaged and most satisfied customers. They are responsive. They like you. They are willing to give their time.
They are also the least representative of the customers you are trying to acquire or retain.
A more useful research sample includes customers across the full spectrum of engagement: recent acquirers, long-term customers, customers who have reduced their spend, customers who have complained, and customers who have left. Each group sees a different part of the picture. Relying on any single segment produces a partial view dressed up as a complete one.
For B2B businesses, the additional complication is that the person who uses your product is often not the person who bought it and may not be the person who will renew it. Mapping the buying group and researching across roles, not just the primary contact, is essential for anything with a complex sales cycle.
The Interpretation Problem Nobody Talks About
Collecting research is the easier part. Interpreting it honestly is where the discipline is required.
When I was judging the Effie Awards, one of the things that separated the strongest entries from the weaker ones was not the quality of the creative work. The format of most research presentations works against this. A deck of charts with commentary is not a strategic document. It is a data dump. What stakeholders need to understand is: what does this mean for what we should do differently?
When I was growing the agency from around 20 people to over 100, one of the disciplines I tried to build into how we presented client research was the “so what” test. Every finding had to be followed by an implication. Not a vague implication like “we should focus more on customer experience,” but a specific one: this segment has a problem we are not currently solving, and here is what we could do about it.

Deeper research, the kind involving proper interviews and structured surveys, probably belongs on an annual or biannual cycle for most businesses, with additional work triggered by significant market events: a new competitor entering, a major product change, or a meaningful shift in commercial performance that you cannot explain from existing data.
The organisations I have seen get this right are the ones that treat customer understanding as an ongoing operational input rather than a periodic strategic exercise. The ones that get it wrong tend to run a big research project every few years, treat the findings as settled truth, and then wonder why their strategies keep missing.
