I’ve sat in enough agency briefings to recognise a pattern. A product team builds an app, launches it, watches the numbers underperform, and then commissions research to understand why. The research is framed as a diagnostic exercise, but what it often reveals is that the core assumptions baked into the product were never tested in the first place.
This is not a small problem. It’s the standard operating procedure in a surprising number of organisations, including well-funded ones. The pressure to ship is real, and research feels like a delay. But the cost of launching to the wrong audience with the wrong positioning is almost always higher than the cost of a few weeks of structured discovery.
The right order is: understand the market before you define the product, define the product before you build it, and test assumptions at every stage rather than validating them after the fact. That sounds obvious written down. It is not how most app development actually works.

The most useful competitive intelligence work I’ve done in app contexts has focused on three things: what users consistently complain about in competitor reviews, what competitors are not saying in their positioning, and where competitor acquisition strategies suggest they are struggling to find qualified users.
On the first point, one-star and two-star app store reviews are an underused research asset. They are essentially free, unsolicited qualitative data from users who cared enough to write something down. During the growth phase, the research mix shifts. You now have behavioural data to work with, and the priority becomes understanding the relationship between specific product experiences and downstream retention. Which onboarding paths correlate with higher 30-day retention? Which features do your highest-value users engage with in their first week? Where do users who churn differ in their early behaviour from users who stay? These questions require a combination of analytics and targeted qualitative follow-up with users at different points in their lifecycle.
At scale, the research agenda expands to include market positioning, competitive response, and the identification of adjacent user segments that the core product could serve. This is also the stage where many teams make the mistake of assuming they know their users well enough to stop asking. The users who adopted your app early are often meaningfully different from the users you need to reach next, and the research methods that served you well in year one may not surface the insights you need in year three.
