Define the Business Question First

In twenty years of commissioning, reviewing, and occasionally rescuing qualitative research programmes, the failures tend to cluster around the same handful of errors.
Asking leading questions. Topic guides written by people who already have a hypothesis tend to confirm that hypothesis. The questions are framed in ways that signal the expected answer, and respondents, who are generally trying to be helpful, provide it. Good moderators are trained to notice and neutralise this. Less experienced teams often are not.
Over-indexing on articulate respondents. In a focus group or interview setting, the people who express themselves most fluently and confidently tend to dominate the analysis. Their quotes end up in the deck. Their views shape the narrative. But articulacy is not the same as representativeness, and the quieter respondent who struggled to explain their thinking may have been describing something far more common and commercially significant.
Treating qualitative findings as quantitative. “Seven out of ten respondents said X” is not a statistic from a qualitative study. It is a misrepresentation of what qualitative research produces. Fieldwork tells you about the range and nature of views in a market, not their precise distribution. Quantify if you need to, but use a quantitative method to do it.
Skipping the debrief. The most valuable moment in any fieldwork programme is the immediate post-fieldwork debrief, when the research team shares raw impressions before the analysis is formalised. This is where the unexpected surfaces most clearly, before it gets smoothed into a narrative. I make a point of attending these wherever possible, even when I am not running the research myself. The research is designed, consciously or not, to produce findings that align with the existing position.
